Why Counteroffers Wreck Placements—and How to Stop Them

You know that feeling. A placed candidate calls, voice shaky, and says they’ve received a “life-changing” counteroffer. In that moment, your fee, your client relationship, and your week’s momentum are all on the line. I’ve felt that gut punch too many times before I built a proactive counteroffer defense playbook. According to Robert Half’s 2024 data, 63% of candidates say they’d consider a counteroffer from their current employer. SHRM’s research adds that over half of those who accept a counteroffer leave within two years—often after your placement window has closed. The fee loss is real, and it’s preventable.

This playbook isn’t about hoping candidates stay strong. It’s a step-by-step system to inoculate them before the resignation letter is written, arm them with decision frameworks, and lock in the commitment so your fee is never held hostage by a last-minute number.

The best counteroffer defense is built before the candidate ever writes a resignation letter.

Step 1: Pre-Close During the First Interview

Counteroffer vulnerability starts early. In my first in-depth conversation with every candidate, I plant three seeds:

  1. Surface the real reasons they’re looking—beyond money. I ask, “What’s the single change that would have kept you from starting this search?” The answer reveals the false fix a counteroffer might promise.
  2. Quantify the cost of staying. I have them estimate how much time, energy, and career growth they’ve already lost. Turning that into a dollar figure makes the emotional pull weaker.
  3. Normalize the counteroffer conversation. I say, “At some point, your manager might try to keep you. Let’s prepare for that now so you’re not blindsided.” This frames me as a partner, not a salesperson.

Script I use: “Look, I’d be surprised if they didn’t make a play to keep you. Great people are hard to replace. The question isn’t if, it’s what will they offer—and what does that say about how they valued you before you quit?”

Step 2: The ‘Fear of Staying’ Conversation

After the first client interview and before any offer, I shift the frame from “fear of missing out” to “fear of staying.” This conversation happens 1-2 days after a positive interview, while excitement is high.

  1. I have the candidate list the three biggest frustrations in their current role.
  2. Then I ask: “If you accepted a counteroffer and the money solved one of those, how long before the other two creep back?”
  3. I share the SHRM statistic about high departure rates after counteroffers. Knowing the data makes the decision feel rational, not disloyal.
I ask every candidate: “What would it take for your current employer to keep you, and what’s the real cost of staying?” The answer almost never adds up.

This isn’t manipulation—it’s helping them see what they already know. My role is to hold up a mirror.

Step 3: Arm Your Candidate with Decision Frameworks

By the offer stage, the candidate needs a pre-built decision tool. I send a simple framework (copy-paste version below) they fill out before the counteroffer hits.

Here’s the template I text them:

REASONS I ACCEPTED THE NEW ROLE: [ ] Growth path I don’t have now [ ] Culture/Manager fit [ ] Compensation already ahead WHAT MY CURRENT EMPLOYER WOULD NEED TO CHANGE TO KEEP ME: [ ] ________ [ ] ________ HISTORY: How many times have they promised changes before?

Seeing the gap in their own handwriting is powerful. It turns an emotional moment into a checklist review.

Step 4: Post-Acceptance Lock-In Sequence

The 48 hours after acceptance are the danger zone. I use a three-touch sequence to cement commitment.

  1. Same day, within 2 hours: Send a congratulations package including a start-date countdown, “Welcome” note from the client if possible, and a brief role-recommitment video (I record a 60-second reminder of why they chose this path).
  2. Next day: Schedule a 15-minute “what to expect” call. I walk them through resignation logistics and role-play how they’ll deliver the news. We also rehearse how to respond to a counteroffer: “I appreciate it, but my decision is final.”
  3. Day 3: Client touch-base. I coordinate a call between the candidate and their new manager (not HR) to discuss early projects. Engagement with the new team deepens emotional investment and makes a U-turn feel abrupt.

Step 5: Equip Your Client to Defuse the Counteroffer Bomb

Clients often don’t realize that their onboarding process itself can trigger a counteroffer. I give every hiring manager this checklist:

  • Don’t go silent after the offer. Schedule a post-acceptance call immediately.
  • Have the new manager send a personal email within 24 hours, detailing the first 90-day plan.
  • Invite the candidate to a team lunch or virtual coffee before their start date.
  • Never pressure a candidate to resign too early. Let them control the timeline—within reason—to avoid feeling rushed.

When the client is an ally, the candidate has a new home before the old one can stage a rescue.

When This Playbook Doesn’t Work

I’ve found this system cuts counteroffer acceptances dramatically, but no playbook is 100%. Extremely high emotional ties (family business, decade-long relationships) can override logic. And if your client fails to execute Step 5, the candidate can feel isolated. In those cases, the best defense is a strong relationship so candidates call you before accepting the counteroffer. That way, you can walk them back through their own framework.
